How Long to Smoke a Brisket at 225°F: The Real Answer

The honest answer is 60 to 90 minutes per pound at 225°F. For a 12 pound packer that is somewhere between 12 and 18 hours, plus at least an hour of rest.
If that range feels uselessly wide, that is the point. Two briskets of identical weight, from the same case, on the same pit, can finish two hours apart. Anyone who gives you a single number is selling confidence they do not have. What you can control is the planning, and that is what this guide is about.

Why per-pound timing is a planning tool, not a cooking rule
Cook time scales with weight and inversely with pit temperature, so per-pound numbers are genuinely useful for deciding when to light the fire. They are useless for deciding when to pull the meat.
The variables that push a brisket toward the long end of the range are not on any label:
- Fat and connective tissue. Two 12 pound packers can render at different rates depending on how much intramuscular fat they carry.
- Airflow. A convection-heavy pit cooks faster than a still one at the same measured temperature.
- Weather. A cold, windy day steals pit temperature every time the wind gusts.
- Lid discipline. Every time you open the pit you pay for it in minutes.
- Where the probe is. Half an inch of difference in probe placement can read 5°F apart.
So use the clock to plan, and use a thermometer to cook. Cook to internal temperature, not to the clock.
The stall, and why your brisket is not broken
Somewhere around 150°F to 170°F internal, the temperature stops climbing. It can sit there for hours. This is the stall, and it is the single most common reason first-timers panic, crank the pit, or give up and finish in the oven.
Nothing is wrong. The stall is evaporative cooling: moisture leaving the surface of the meat carries away almost exactly as much heat as the pit is adding. It is the same physics as sweating. The brisket is not stuck, it is sweating, and it will break through once enough surface moisture is gone.
You have two reasonable responses.
Ride it out. Do nothing. The bark comes out best this way, and the stall breaks on its own. This is the slow path, and it is why unwrapped briskets land at the long end of the range.
Wrap it. Trapping moisture against the meat stops the evaporation and ends the stall. This is the fast path and costs you some bark texture.
Wrapping: foil, paper, or neither
Wrap when the bark has set and the colour is where you want it, which is usually a little past the halfway mark. Test it with a finger: if the surface is firm and does not smear, it has set.
Butcher paper breathes a little, so the bark stays firmer while still cutting an hour or more off the cook. This is the Central Texas default and what most competition cooks use. A roll of unwaxed pink butcher paper lasts years.
Aluminium foil seals completely. It is faster than paper and softens the bark noticeably, sometimes into something closer to pot roast. Useful when you are behind schedule.
Neither gives the best bark and the least predictable finish time. Fine if you have a generous window and a long rest planned.
Trimming matters more than most guides admit. A brisket trimmed to an even thickness cooks evenly. One left with a thick wedge of hard fat on one end will have a dry flat by the time the point is done. Aim for a quarter inch of fat cap and round off the thin edges so they do not burn.
Temperatures that actually matter
Brisket is safe long before it is good, and that distinction confuses a lot of people.
USDA FSIS puts the safe minimum internal temperature for whole-muscle beef at 145°F with a three-minute rest. A brisket passes that point in the first few hours and is still completely inedible: tough, chewy, and full of unrendered collagen.
You take it to 200°F to 205°F for texture, not for safety. That is where collagen finishes turning into gelatin, which is what gives properly cooked brisket its moisture and slice. Temperature is a guide to doneness, not the definition of it. A brisket is done when a probe slides into the flat with no resistance, like pushing into room-temperature butter. That might be 199°F and it might be 207°F. Probe tender wins over any number.
The rest is part of the cook
A brisket that comes off at 203°F and gets sliced ten minutes later will pour juice onto the board and eat dry. An hour of rest is a minimum, two is better, and long holds of four hours or more in a warming oven or a cooler are standard practice in barbecue restaurants.
Resting does two things. It lets the temperature even out across a cut that came off the pit far hotter on the outside than the inside, and it lets the muscle fibres relax and reabsorb moisture that pressure has pushed out.
If you are holding for a long stretch, let the brisket cool to around 170°F before wrapping it in towels and putting it in a dry cooler. Wrapping it while it is still at 203°F effectively keeps cooking it. A faux cambro cooler or any well-insulated chest works fine.
Planning backwards from dinner
This is the part worth getting right, because it is the part that ruins dinners.
Say you want to eat at 6:00 PM. A 12 pound packer, wrapped, at 225°F:
- Cook time: about 9 hours 40 minutes to 14 hours 30 minutes
- Rest: 1 to 2 hours
- Total: about 10 hours 40 minutes to 16 hours 30 minutes
Work off the long end, always. That puts your fire-lighting time at around 1:30 AM. If it finishes early, that is what the rest is for: a brisket will hold happily for hours. If it finishes late, you have no options at all, and your guests are eating sides.

Does cooking hotter actually work?
Yes, and more people should try it.
Running 275°F instead of 225°F cuts roughly 20 percent off the clock. Plenty of respected barbecue joints cook hot and fast, and in blind tastings most people cannot reliably pick the 225°F brisket from the 275°F one. What you lose is margin: a hotter pit is less forgiving of inattention, and the window between probe tender and overdone is narrower.
If you are cooking overnight and want to sleep, 225°F is the friendlier choice. If you started late and need to eat tonight, 275°F is a legitimate rescue rather than a compromise.
Below about 225°F you start trading away more than time. Large cuts sitting too long in the 40°F to 140°F range are a food safety question, not just a patience question, which is why very low pit temperatures are a bad idea for anything as thick as a packer.
Equipment that changes the outcome
You do not need much, but two things genuinely matter.
A leave-in probe thermometer. Not an instant-read for this job, a dual-probe unit that watches pit temperature and internal temperature at once and alarms when you hit a target. This is what lets you sleep through an overnight cook. A wireless meat thermometer with a phone app is the single best upgrade most backyard cooks can make.
An instant-read for checking probe tenderness. You will be checking multiple spots in the flat and the point near the end of the cook, and a slow thermometer makes that miserable. A fast instant-read thermometer reads in two or three seconds.
Everything else is preference. A good brisket slicing knife makes the last five minutes more pleasant, but it does not change how the meat cooks.
Common mistakes, in order of how much damage they do
- Slicing without resting. Undoes everything. At least an hour.
- Cooking to a number instead of to feel. 203°F is a landmark, not a finish line. Probe tender is the finish line.
- Panicking at the stall. Cranking the pit at hour six is how flats turn dry.
- Planning from the short end of the range. Guests eating sides at 7:00 PM.
- Slicing with the grain. The grain changes direction between the flat and the point. Separate them first, then slice each across its own grain.
- Trimming too little. Hard fat does not render. It just sits there.
The bottom line
Sixty to ninety minutes per pound at 225°F gets you a start time. The stall will scare you and then break. Wrap when the bark sets. Pull when the probe slides in like butter, somewhere near 203°F. Rest for at least an hour.
Then let the thermometer make the final call, because the clock has never once tasted the meat.
